What a Good AI Roadmap Contains, and What to Be Wary Of
A good AI roadmap for a small or mid-sized company states the business goal in the owner’s words, describes the systems as they are today, names the first thing to build and why it goes first, gives a fixed price for that first step, and says who runs it afterward. It should read like a plan for your company specifically. If it could be handed to your competitor unchanged, it’s a brochure.
What a roadmap is for
You’re going to have to stand behind this decision. To a partner, a board, a spouse, or your own team. A roadmap’s job is to let you do that: here’s where we’re going, here’s what we found, here’s what we’re doing first and what it costs.
It doesn’t need to predict three years of technology. Nobody can do that, and a document that tries is mostly guessing.
Five things a useful one covers
Your goal, in your words. If the first page reads like the consultant’s language instead of yours, they weren’t listening. You should recognize sentences you said.
Your systems as they really are. The actual CRM with its actual mess, the shared drive, the spreadsheet that runs estimating, the knowledge that lives in one person. A roadmap that skips this was written before anyone looked.
A sequence with reasons. Which work is ready for an agent now, which needs cleanup or plumbing first, and what waits. Each “first” should come with a “because.”
A price for the first step. One number, fixed, for a defined first leg. It doesn’t need to price the whole journey, and it probably shouldn’t.
What happens after launch. Who watches it, who keeps it current, who on your team owns it, how people get trained.
What to be wary of
A roadmap delivered before anyone has looked at your systems. It can’t be about you.
A first phase that’s all strategy and no build. If the first six months produce documents, you’ve bought documents.
A plan where everything starts at once. Every department, every tool, one big launch. Those plans stall, because nobody can absorb that much change at the same time.
A plan where your company’s knowledge ends up inside the vendor’s own system. Ask where the record of your company will live and what format it’s in. If you can’t take it with you, the vendor owns it in practice.
No mention of your people. How comfortable your team is with AI sets the pace of everything. A roadmap that ignores it will be wrong about the timeline.
Why the first leg should be small
One department. One build. A foundation underneath it that the next project can reuse.
Small first steps ship, and shipped things teach you what to do second. Your roadmap’s later sections should be lighter than its first, and you should expect them to change once the first build is live. We’d rather revise a roadmap after a real launch than hold to one written before it.
How ours works
At MKTNG the roadmap is step three of six. It comes after a conversation about goals and an audit of your systems, and it’s the first time a price exists. It starts with Groundwork, the written record of your company, scoped to the first department, in open files you own. What’s in yours depends on what we find, so you won’t see a standard table of contents from us.
Most firms call these first three steps an AI readiness assessment. It begins with a Working Session.
Questions we get
What should an AI roadmap include?
The business goal, an honest inventory of current systems and knowledge, a sequenced plan with reasons, a fixed price for the first step, and a plan for operating and owning the system after launch.
How far ahead should an AI roadmap plan?
Be specific about the first build and looser about what follows. The tools change quickly, and what you learn from the first launch should reshape the rest.
What’s the difference between an AI strategy and an AI roadmap?
Strategy is where you want AI to take the company. The roadmap is the order of work and the price of the first step. A strategy with no roadmap is a statement of intent.
How much does an AI roadmap cost?
It varies with company size and how many systems need auditing. We give a range in the first conversation and don’t publish pricing.
What is Groundwork?
Groundwork is the structured record of your company that everything we build reads from. Every MKTNG roadmap starts with it.
