Local AI Consultant or National Firm: What Changes at 50 People
For a company of 15 to 150 people, a local AI consultant usually fits better than a national firm when the work depends on knowledge that isn’t written down, which is most of the time. National firms are built for large organizations with documented processes and data teams. A local firm can sit in your office, watch how the work moves, and stay accountable after launch.
The question behind the question
When an owner asks whether to hire local, they’re usually asking something else: will these people understand how my company really works, and will they still pick up the phone in a year?
Geography is a decent proxy for both. It isn’t the whole answer.
What a national firm is built for
Large consultancies are good at large problems. A company with 5,000 employees has process documentation, a data warehouse, an IT department, and a budget line for a twelve-week assessment. The consultancy’s methods assume all of that exists.
At 50 people, none of it does. Your process documentation is Denise. Your data warehouse is a CRM, a shared drive, and a spreadsheet only one estimator understands. A method designed for the big company spends its first month asking for documents you don’t have.
What changes when someone’s in the room
The most useful things we learn about a company aren’t said in the meeting.
It’s the sticky note on the monitor with the real discount rules. The printed price sheet that doesn’t match the one in the CRM. The way everyone looks at the same person when you ask how change orders get approved. You see those in an office. You don’t see them on a video call, because nobody thinks to mention them.
An AI system is only as good as what it knows about the company. If that knowledge lives in a few people and a few habits, somebody has to go find it. That’s easier from across the table.
Who does the work
Ask any firm, local or national, who writes the plan and who builds it.
In many larger shops those are different people in different cities, and the builders first meet your company as a requirements document. At MKTNG the people in your Working Session are the people who write the roadmap, price the first build, and ship it. If the plan is wrong, it’s our problem, which keeps the plans honest.
When a national firm is the right call
Go national if you operate in a dozen states and need people on the ground in each one. If you’re in a regulated industry where the consultant’s certifications are part of what you’re buying. If the project is big enough that you need forty people on it.
And don’t hire a local firm just for being local. One that resells someone else’s chatbot isn’t an improvement. The test is the same everywhere: do they run these systems on their own business, and can they show you one live at a client with numbers they measured?
How we work from Sacramento
We hold Working Sessions in person across the Sacramento region. Our first Revenue Agent client, BrightWork Realty Advocates, is in the Bay Area, and that agent has been live since June 2026. So for us, local mostly means we’ll show up, we know how business gets done here, and we’re not going anywhere. We’ve been here eleven years.

Questions we get
Is it better to hire a local AI consultant?
For small and mid-sized companies, usually yes. Most of their operating knowledge is undocumented, and in-person time is the fastest way to capture it. Local firms are also easier to hold accountable after launch.
When does a national AI consulting firm make more sense?
When you have multi-state operations that need on-site staff in each location, regulatory requirements tied to specific certifications, or a project large enough to need dozens of people.
Do local AI consultants cost less than national firms?
Often, because there’s less overhead and no travel. Compare on what’s included after launch, since ongoing operation is where most of the value and cost sit.
Can a Sacramento firm work with companies elsewhere?
Yes. We meet Sacramento-area clients in person and work with companies across Northern California and beyond by video.
